Symbol management is a critical leadership skill that many people have never heard of. But whether you realize it or not, it’s something you’re already doing. Every action you take, every word you say, sends a signal. People are always watching their leaders, looking for clues about what matters, what’s acceptable, and what’s expected.
Great leaders understand this and use it with intention. They manage the symbols of their leadership with purpose.
For example, showing up on time for meetings communicates that being prompt is important and tells your team you respect their time. Turning off your phone in a one-on-one meeting demonstrates that you are present and care. Returning emails in a timely manner, acknowledging people in the hallway, and picking up a piece of trash in the parking lot also send signals.
Symbol management becomes even more powerful when you use it to teach your values.
Praising someone for taking a smart risk, even if it fails, tells your team that innovation is supported. Admitting a mistake shows that you’re accountable. Asking for input shows that you don’t have all the answers and that good ideas can come from anywhere. Listening carefully, without interrupting or rushing, communicates that what others think is valuable to you.
Not doing these things also sends a strong signal.
These small symbols send a big message about what kind of leader you are. And most importantly, they model the behavior you want to see in others.
